When we explain that panels install directly over existing tile, the reaction is almost always the same: is that not just covering up a problem? It is a fair question and it deserves a real answer, because sometimes it would be, and that is precisely what the assessment stage exists to determine.

The requirement is a sound substrate, not a pretty one

What panels need is a wall that is structurally sound, dry, flat within tolerance, and clean. What they do not care about is whether your tile is dated, discolored, cracked in places, or a color that was fashionable in 1987. Cosmetic condition is irrelevant. Structural condition is everything.

The distinction matters because it means an ugly but solid tile wall is a perfect substrate, while a beautiful tile wall with water damage behind it is not a substrate at all until repaired.

How we test it

This is what Michael does during the free measure, and it takes about half an hour.

  • Sounding. Tapping methodically across the entire wall. Solid, well-bonded tile returns a sharp sound. A dull, hollow tone means the tile has debonded from the substrate, or the substrate behind it has failed.
  • Pressure testing suspect areas. Firm hand pressure on any area that sounded hollow. Movement or flex means it must come off.
  • Grout probing. Grout that crumbles under a probe indicates sustained moisture exposure and prompts a closer look at what is behind it.
  • Perimeter inspection. The wall-to-pan joint and the corners are where failures start, so they get the most attention.
  • Checking the other side. Swollen baseboards, bubbling paint, or a soft spot on the reverse of the shower wall is direct evidence of water having passed through.
  • Flatness. A straightedge across the wall. Minor variation is correctable during prep; significant bowing is not.

If the wall fails these checks, we tell you so at the estimate, with the cost of putting it right, before you have committed to anything. Installing panels over a wet or moving substrate would trap the problem behind a surface that now hides it completely, and it would fail. We will not do it.

What preparation actually involves

Assuming the wall passes, install-day preparation is thorough rather than dramatic.

The surface is degreased and cleaned, because years of soap film and body oil will compromise adhesion. Any protruding fixtures, escutcheons, soap dishes, and old trim come off. Isolated loose tiles are removed and the void filled level. Deeper grout lines and any surface irregularity are addressed so the plane is true, since a panel is rigid and will telegraph a high spot rather than conform to it. Finally the perimeter is set out and every panel edge, corner, and termination is planned before the first one goes up.

Why this produces a better result than a tear-out

Beyond speed, going over sound tile has genuine technical advantages. The existing tile and its mortar bed remain in place as an additional rigid layer, so the finished wall is stiffer than a fresh panel installation over bare board. There is no risk of damaging plumbing, wiring, or structure during demolition, because there is no demolition. Neighboring surfaces, floors, and fixtures are not exposed to a week of impact and dust. And no respirable silica is generated at all.

The honest summary

Installing over existing tile is not a shortcut, it is a legitimate method with a specific prerequisite: the substrate must be sound. Roughly speaking, the large majority of bathrooms we assess qualify without any remedial work. A minority need repair first, and those homeowners find out at the free measure rather than mid-project. That assessment is the difference between a method and a gamble.
